Every engagement starts with a 30-minute call to make sure we're the right fit. Indicative formats and scope below; real quotes are always tailored.

eCommerce Strategy

Roadmaps built around your business workflows, not around vendor product sheets. I translate between business reality and platform reality. DTC, B2C, B2B, multi-brand.

Typical format: 4 to 8 week engagement, deliverable is a board-ready strategy document.

Independent Advisory (Retainer)

A senior voice on your side of the table, month after month. I review agency quotes, challenge scope, sit in on sprint reviews, and make sure what gets promised actually gets delivered.

Typical format: monthly retainer, minimum 3 months, fixed days per month.

Platform & Architecture Audit

An independent look at how your Adobe Commerce or Magento estate is set up. I review configuration, theme inheritance, extension stack, third-party integrations, delivery hygiene and operational readiness.

Typical format: 2 to 4 week engagement, fixed scope, plain-English written report.

Code Review

I review your codebase, or your agency's pull requests, the way a senior Adobe consultant should. Quality, complexity, security, performance, and long-term cost of the decisions being made today.

Typical format: one-off review, or PR-by-PR as part of a retainer.

Hashira does not build or ship code. I don't compete with your agency for implementation work. I don't take commissions from platforms or vendors. I don't resell licences. That's how I stay on your side.

An audit that only looks at the platform will never find the real problem.

When we audit, we review the full commerce picture. Six lenses, not just code and infrastructure. The problem is almost never just the platform.

Commerce Model

The biggest cause of “bad Magento” isn't Magento: it's a B2B business running a DTC setup, or a multi-brand estate forced through a single-brand theme.

Business Process

Order-to-cash. Merchandising. Fulfilment.

How orders actually flow through your business: versus what the system assumes. The gap is usually where the money leaks.

Architecture

Composable or monolithic: by choice, not by accident.

We look at whether your Adobe Commerce, PIM, ERP, OMS, CDP, and front-end talk to each other the way a merchant needs them to.

Orchestration

Who owns the workflow between systems?

Integrations that looked clean on a diagram often rot in production. We map where orchestration lives, where it silently fails, and who's accountable.

Magento, Adobe Commerce, and the stack around them.

The technical review most audits start and end with: but for us it's one slice of a bigger picture. Code quality, theme inheritance, extension bloat, performance.

Delivery & Operations

Can you ship change without fear?

Observability, release confidence, runbooks, ownership. If every deploy is a white-knuckle event, the platform isn't broken: the operating model is.

Pricing

Diagnosis before proposal. That applies to pricing too.

Most consultancies hide their rates behind an introductory call. We don't. You should know whether we're in your budget before spending half an hour explaining your situation.

Fixed price applies to single-storefront Adobe Commerce / Magento installations of typical mid-market complexity. Multi-storefront, multi-instance, or unusually complex setups are quoted individually after the introductory call.

Agency partnerships. If you need senior Adobe Commerce expertise on a specific engagement and don't want to hire full-time, we're available as an external specialist. Standard day rate when working on your delivery, custom terms for longer involvement.

Fractional CTO arrangements, pre-acquisition due diligence, or engagements with specific scoping are quoted after a short conversation. The figures above are real starting points, not “from X” with no ceiling.
